eXp Realty, the cloud-based brokerage with 87,338 agents and brokers across 24 countries, just told the rest of the real estate industry that its AI strategy is to not build AI at all. At eXpcon in Salt Lake City on October 8, the company unveiled "MCP First, AI of Choice" — an initiative that lets agents connect Claude, ChatGPT, Gemini, or whatever AI they already use directly to their eXp business data. No proprietary chatbot. No new app. No new login.
The approach is a deliberate rejection of what every major competitor is doing. It's also a bet that carries real risk. And it raises a question that extends well beyond real estate: should your business build its own AI, or make its data available to the AI your people already trust?
What eXp actually built
The announcement runs on Model Context Protocol, the open standard Anthropic introduced in late 2024 that lets AI assistants securely connect to external tools and data sources. Instead of building an eXp-branded chatbot, the company published MCP servers — standardised connection points — for its own internal systems.
At launch, agents can connect their AI assistant of choice to:
- The Hub — eXp's central communication, culture, and tools platform
- My eXp — agent production and compensation data
- eXp University — training content, course progress, and coaching
- eXp Divisions — specialised programs and divisions
- Canva — marketing and listing content creation
- CRMs — Lofty, BoldTrail, and Cloze (with Follow Up Boss and Sisu coming soon)
Once an agent authorises the connection, they stay inside whatever AI interface they already use. Ask Claude about your Q3 production numbers, and it pulls from My eXp. Ask ChatGPT to draft a follow-up email based on CRM notes, and it pulls from Lofty. No tab-switching, no double entry, no new interface to learn.
"Every company in this industry is racing to build the best AI assistant," said Leo Pareja, CEO of eXp Realty. "We asked a different question: why should agents have to change how they work at all?"
The competitive contrast is stark
eXp's approach only makes sense when you see what the competition is doing — and they're doing the opposite.
Compass launched its Home Platform and AI Assistant in July 2026, a proprietary system that connects roughly 100 internal real estate tools into a single, company-controlled AI interface. Compass is betting that its exclusive data — spanning client interactions, transactions, and inventory across 83,000 agents — creates a structural advantage no outside AI can replicate. "The true power of AI lies in the unique data and workflows that fuel it," said Compass co-founder Ori Allon. It's the walled-garden thesis: build the best tool, own the data, lock in the agents.
Keller Williams, the world's largest brokerage by agent count, sits somewhere in the middle. Its Command platform now supports third-party AI integrations including RemyAI, Google Gemini, and BrokerBot, while also running KWIQ, its own proprietary chatbot trained on KW's training library and knowledge base. Open integrations plus a house-brand AI — hedging both bets.
eXp is the only major brokerage going all-in on the open model. "We are not trying to out-build the world's largest AI companies; that would be foolish," Pareja told HousingWire. "We're connecting to them. While others spend the next year building an AI assistant that agents try once and forget, we're already inside the tools agents use every day."
Why this matters beyond real estate
The real estate industry didn't invent this tension. Every business is facing the same fork in the road.
A Gartner framework published in 2026 breaks enterprise AI into three models: embedded AI (built into existing software), Bring Your Own AI (BYOAI — independent tools chosen by teams), and enterprise-crafted AI (custom-built by the organisation). Most large companies are trying to centralise on enterprise-crafted solutions. But Gartner warns that "the cumulative effect of a suite of individual AIs can create challenges and conflicts" — and that prohibit-only policies rarely work.
eXp is making a different bet: rather than fighting the fact that agents already use ChatGPT and Claude for work, formalise the connection and govern it. It echoes what we saw last week when Meta, Sierra, and Walmart agreed on the Personal Agent Protocol — another open standard designed to give businesses control over how AI agents interact with their systems without forcing everyone onto a single platform.
For business owners, the lesson is practical. If your team is already using AI tools — and they almost certainly are, whether you've sanctioned it or not — you have two choices. Build something proprietary and ask everyone to switch. Or make your business data accessible to the tools they've already chosen, with proper authorisation and governance. eXp just showed what the second option looks like at scale.
The AGNT OS gamble
MCP connections are just the front door. Behind them, eXp is building AGNT OS — a full modernisation of its operating platform built on the Nexus platform, which was developed by eXp International and announced in August. The rebuild targets early 2027 and aims to consolidate CRM, transactions, listings, e-signatures, marketing, and recruitment into a single system.
The economics are aggressive. eXp claims Nexus can reduce a market's software costs by 60–70% by replacing per-country CRM subscriptions and separate tool licences with one platform. The company plans to roll it out in three phases: pilot markets first, then multi-country adoption, then — ambitiously — a tiered subscription model opening Nexus to non-eXp brokerages.
"MCP is the front door, and AGNT OS is the whole house," Pareja said. "This isn't a patch on our existing systems — it's a full modernisation of how eXp runs, built agent-first from the ground up."
The ambition is significant. So are the risks. The AGNT OS rebuild isn't complete yet. The MCP ecosystem in real estate is early — ATTOM launched the first large-scale real estate data MCP server only in January 2026, and major platforms like CoStar and Yardi haven't announced MCP support. Data privacy questions remain open: WRE News noted that eXp's announcement describes an authorisation process but doesn't establish identical privacy protections across every connected CRM.
And there's the adoption question. eXp's model requires agents to be comfortable configuring MCP connections between AI tools and business data. That's trivial for the tech-forward early adopters who use Claude daily. It's a higher bar for the agent who's still printing MLS sheets.
What to watch
Three things will determine whether eXp's bet pays off:
Agent adoption rates. eXp has 87,338 agents across 24 countries. How many actually connect an AI tool via MCP in the first six months? If it's less than 10%, the strategy is a press release. If it's north of 30%, it's a proof point that reshapes the industry conversation.
AGNT OS delivery. The early 2027 target for the full platform rebuild is ambitious. eXp's own SEC filings flag delays and changes in AGNT OS development as a material risk. If the platform ships late or incomplete, the MCP layer loses its foundation.
Competitor response. If Compass agents start asking why they can't use Claude with their Home Platform data, or KW agents wonder why KWIQ can't match the depth of a frontier model, the open approach wins by creating pressure from below. Watch for agents voting with their feet.
For any business owner reading this: the specific technology doesn't matter. What matters is the principle. eXp just demonstrated that you don't have to build your own AI to have an AI strategy. Sometimes the smartest move is to open the door and let your people bring the tools they already trust — then make sure those tools can hear from your business.
